Today, almost nobody asks that question.
Cloud computing has faded into the background of enterprise life. It is no longer treated as a strategic decision; it is simply how systems run.
Artificial intelligence appears to be heading towards the same destination. The most important phase of AI will not be the moment when it astonishes us, but the moment when it becomes unremarkable — when it disappears into the infrastructure of everyday operations.

The current conversation around AI still carries the tone of discovery. New models are released, capabilities advance rapidly, organisations experiment with pilots and prototypes, and leaders debate how transformative the technology might become.
Yet history suggests that the true impact of a technology begins only when the excitement fades.
Electricity was once a marvel. So was the internet. Cloud infrastructure once represented the cutting edge of enterprise transformation. Today, these technologies are simply assumed capabilities, fundamental layers of modern infrastructure.
Artificial intelligence appears to be moving along the same maturity curve.
Strategists often describe technological revolutions as progressing through stages of experimentation, hype, disillusionment and eventual productivity. In the final phase, the technology stabilises. Its capabilities become predictable and its infrastructure becomes standardised. At that point, the innovation itself stops being the story; the systems built on top of it become the story.
AI is now beginning this transition. Rather than remaining confined to isolated experiments, organisations are embedding AI directly into core systems: customer service platforms, marketing operations, financial analysis, supply chain planning and product development.
Amazon's recommendation engine provides a familiar example. The algorithm is not marketed as artificial intelligence; customers simply experience a system that appears to “know” what they might want next. Netflix operates in much the same way. Recommendation models drive engagement across the platform, yet most viewers rarely think about the AI working behind the scenes.
In both cases, the technology has succeeded precisely because it became invisible. AI did not remain a feature. It became infrastructure.

This transition fundamentally changes how organisations must think about artificial intelligence.
During the experimentation phase, AI is funded much like innovation. Teams run pilots, budgets remain flexible, and leaders tolerate failure in pursuit of learning. At this stage, the technology itself commands attention.
Infrastructure, however, demands a different mindset.
Once AI becomes embedded in operations, it must meet the same expectations as any other critical system: reliability, governance, scalability and predictable cost. The conversation inside organisations therefore begins to shift. Instead of asking “What can AI do?”, leaders start asking more operational questions: how reliably does it operate? What does it cost to run at scale? Who is accountable when it fails? And how should it be governed across the enterprise?
These questions gradually move ownership away from experimental teams and towards operational platforms. In mature organisations, responsibility for AI increasingly sits with platform engineering groups that build shared internal systems, sometimes described as an internal AI factory or enterprise AI platform. These teams provide standardised tools, models, infrastructure and governance frameworks that product teams can use safely and efficiently.
The shift closely mirrors what happened with cloud computing. At first, organisations experimented with cloud services through isolated projects. Over time, they established central platform teams responsible for infrastructure, cost management and security.
AI now appears to be following the same path. The technology itself becomes a utility, while the real competitive advantage lies in how effectively organisations use it.
The Economics of Boring AI
The financial implications of this shift are just as significant as the operational ones.
When AI is experimental, its costs are typically treated as innovation spending. But when AI becomes infrastructure, those costs move into operational expenditure. The question is no longer how much a pilot project costs; it becomes the total cost of ownership for AI across the enterprise.
That cost structure has several layers. The first is runtime cost, the compute resources required to run models, generate outputs and process data. The second is infrastructure, including cloud hosting, specialised hardware, storage, integration platforms and monitoring systems. The third layer is governance, covering the growing costs associated with managing risk, compliance, auditing and human oversight.
Together, these elements form what many organisations now treat as an AI operating stack.
Managing that stack requires a new discipline, often described as FinOps for AI, the application of financial governance to model usage, compute consumption and enterprise-wide AI spending.
In other words, the Chief Financial Officer eventually becomes just as important to AI strategy as the Chief Technology Officer.
That may sound mundane. But it is precisely what technological maturity looks like.
The Human Dimension
Living with Invisible Intelligence
The cultural shift inside organisations may prove even more profound.
When a technology is new, people notice it. Teams discuss it, leaders champion it and employees experiment with it. But when a technology becomes infrastructure, attention gradually fades. Nobody celebrates database queries or network routing protocols; they simply expect those systems to work.
AI will soon occupy the same category.
Soon, organisations will no longer announce that a workflow uses AI any more than they announce that it runs on a server. It will simply be assumed. Marketing teams will use AI-assisted content tools without consciously thinking of them as AI. Operations teams will rely on predictive systems to optimise logistics. Finance teams will analyse forecasts generated by machine learning models embedded within financial software.
In many cases, employees will not interact directly with AI systems at all. Instead, they will interact with applications that quietly contain AI within them.
This shift reframes what AI literacy means. It is no longer primarily about learning how to use a chatbot or write prompts. It is about understanding how to operate within systems where machine intelligence is continuously present.
The relationship between humans and AI therefore becomes less dramatic and more structural. People do not collaborate with a single AI tool; they operate inside an AI-enabled environment.
The Hidden Risk of Invisible Technology
Ironically, the moment AI becomes boring is also the moment when it demands greater scrutiny.
When technology fades into the background, organisations can easily become complacent. Yet AI embedded deeply within operational systems carries systemic risk. Automated decision-making can introduce bias, machine-generated outputs may contain errors, and complex models can drift over time as real-world conditions evolve.
For this reason, mature AI environments require stronger governance frameworks, not weaker ones. Effective oversight depends on several capabilities: robust logging and auditability so that decisions can be traced back to models and data sources; monitoring systems that detect performance degradation or anomalous behaviour; and governance structures that establish clear accountability for how AI systems operate.
In mature organisations, these responsibilities are often overseen by cross-functional governance councils that bring together technology, legal and finance leadership.
When AI becomes infrastructure, it inherits the responsibilities of infrastructure. Reliability becomes non-negotiable.

he Real Measure of AI Success
The ultimate success of artificial intelligence will not be measured by spectacular breakthroughs. It will be measured by its disappearance.
When AI becomes as ordinary as databases, networks and cloud platforms, it will have completed its transition from innovation to infrastructure. At that point, the competitive question changes.
Success will not belong to organisations that simply use AI. It will belong to those that operate effectively in a world where AI is assumed, where intelligence runs quietly through systems, platforms and processes, and where the technology itself no longer commands attention.
In that environment, the real advantage lies in what organisations build on top of it.
Because when AI becomes boring, it finally becomes indispensable.
